AI-First, Not AI-Assisted

Starting with AI instead of bolting it on at the end changes everything about what you can accomplish and how fast you can move.

The first thing I do every morning is open a conversation with an AI. Not email. Not Slack. Not a blank document. I tell it what I'm trying to achieve, and we get to work.

And at the end of every task, the AI updates a running document that captures where things stand. What was decided. What's still open. What comes next. So when I pick it up next, whether that's ten minutes later or three days later, it knows exactly where we left off.

If that sounds like a small thing, it's not. Most people's experience of AI is fundamentally disjointed. Every conversation starts cold. It's like working with a colleague who has amnesia every time you walk into the room. Building persistent memory and context into your AI workflow transforms the relationship entirely. It stops being a tool you visit. It becomes a partner that's tracking alongside you.


Here's what most people do. They start a task the way they always have. Open a blank document. Open a spreadsheet. Open a slide deck. They do the thinking, the structuring, the drafting. Then, somewhere in the middle or at the end, they bring in AI to help. Polish this. Summarise that. Check my grammar.

That's AI-assisted. It's useful. It's also leaving 90% of the value on the table.

AI-first means inverting that sequence. You start with AI. You describe the objective, the constraints, what good looks like. The AI produces the first structure, the first draft, the first analysis. Your role shifts to direction, judgment, and refinement. The strategic thinking still comes from you. The production happens at AI speed.

This isn't a subtle distinction. It changes everything about what you can accomplish and how fast you can move.


A recent example. I was handed a complex RFI in a market I don't specialise in. Tight deadline. The client's team had been struggling with it for days, which is not unusual. If you've ever been part of an RFI response in a large organisation, you know the drill. A dozen people allocated different sections. A Google Sheet where everyone dumps their input. Someone trying to compile it all. Version control chaos. Inconsistent tone. Gaps where nobody quite owned the answer.

I started by loading the RFI requirements, existing materials, and a couple of relevant capability presentations into my AI environment. This is important. The AI wasn't working from generic internet research. It had my client's specific capabilities, positioning, and strengths. It understood what the issuing company was looking for and what my client could credibly offer. Then I asked the AI to break down all the requirements into a series of targeted research briefs for a specialist deep research tool. Six briefs, each focused on a specific domain area I needed to understand.

I ran those research briefs, brought the results back, and worked with AI to build out the response. Where I needed to verify specific claims, I switched to a different AI model and had it challenge the assertions. Different models have different strengths, the same way you'd use different specialists on a project team. I used one to plan the research, another to do the deep digging, and a third to verify the results. I'll write more about working across model families in a future article.

Then I read through the entire response myself, sense-checking it against my domain expertise. I don't know the specifics of that particular market, but I've spent 25 years in the broader industry. I know what a credible response looks like. I know when something reads right and when it doesn't.

The result was a comprehensive 15,000 word RFI response. Detailed, coherent, verified. Not generic research stitched together, but a tailored response that wove the client's capabilities into the specific requirements, grounded in real market context. Not a finished product. But 80% of the way there, delivered in a couple of hours. A launchpad that left my client's team with only the final 20% to refine, review, and make their own. Compare that to the usual process: weeks of fragmented effort just to get a rough first draft onto the table.

That's AI-first. The work started in AI. My expertise shaped the output.


A recent CSIRO review found that 77% of professionals felt AI had actually increased their workload. The most powerful productivity technology in a generation, and three quarters of people say it's making things worse.

That's not because AI doesn't work. It's because they're doing it wrong. Wrong approach, wrong tools, or both.

On the approach side, they're bolting AI onto old workflows. They do the work the old way, then add AI steps on top. Check this. Reformat that. Summarise this for me. Of course it adds overhead. You've added steps to a process that wasn't designed for them.

On the tools side, there's a world of difference between typing a question into a free chatbot and working inside an environment where AI has direct access to your files, your project context, and can actually do things. Tools like Anthropic's Claude Cowork put AI at the centre of your workflow instead of off to the side in a chat window. Using a basic chat interface for serious work is like evaluating whether computers help engineers by handing them a pocket calculator.

AI-first eliminates the friction by redesigning the sequence. The work starts in AI. The human enters when human judgment matters most. You're not adding AI to your workflow. You're rebuilding your workflow around AI.


Your experience doesn't become irrelevant in an AI-first world. It becomes the quality layer. The engineers at Spotify aren't reviewing AI-generated code because they can't code. They're reviewing it because they know what good code looks like. I wasn't writing that RFI from scratch because I couldn't. I was directing and validating because 25 years of domain expertise told me what a credible response looks like. That's how you get to 80% in hours instead of weeks.

AI-first doesn't mean AI-only. It means AI moves first, and your judgment makes it good.


This is the first shift. Start in AI, not in a blank document. The articles that follow will dig into what comes next. How to structure your working layer for AI speed. How to bridge between the AI world and the human world. How to work across different AI models, each with different strengths. But none of that matters until you make this first inversion.

I was waiting for a flight last night and watched someone at the gate two-finger typing bullet points into a PowerPoint. One slide. Slowly. It might have been fine for them. But I couldn't help feeling like I was watching something from another era. Not because the person lacked skill. Because there's now a completely different way to do the same thing.

Instead of opening that blank deck and typing, they could have told an AI: "I need to present Q3 results to the leadership team. Here are the numbers. The key message is that we're ahead on revenue but behind on margin. Draft me a structure." And they'd have had a working outline in seconds instead of staring at a blank slide.

That's where this starts. Not with complex RFI workflows. With the next task on your list.
